    Abstract

    Research Summary

    This study provides a causal explanation concerning how managerial actions using historical values contribute to dynamic capabilities, or sustaining competitive advantage in changing environments. Based on historical methods that consist mainly of hermeneutics, contextualization, and source criticism, it analyzes sources and data on how Toyota strategically responded to the competitive dynamics of the automotive industry centered around modularization. This resulted in the identification of three types of managerial action using historical values— filtering , integrating , and modifying —which have a rhetorical influence on the processes of strategic diagnosis, choice, and action respectively in ways that strengthen the microfoundations of dynamic capabilities. This enables the firm to adapt to hyper‐competitive environments while maintaining the idiosyncrasies of its core capabilities.

    Managerial Summary

    Toyota has sustained its competitive advantage for decades by consistently relying on its core capabilities, especially the Toyota Production System and its longstanding supplier relations. How has Toyota been able to do so while facing rapidly changing environments? This paper seeks to explore this question by comparing Toyota's and Nissan's strategies in response to modularization in the automotive industry in the 1990s and 2000s. It uncovers how a firm's managers can utilize historical values in ways that influence the processes of strategy formation and implementation. This allows the firm to incorporate key elements of new strategies that its rivals introduce in the marketplace alongside the firm's strategies based on its core capabilities, thereby adapting to hyper‐competitive environments while sustaining its idiosyncrasies and competitive advantage.

    Most ambidexterity theories deal with managing exploration–exploitation trade-offs among business units within firms or between alliance partners, but these theories remain yet to be extended to the buyer-supplier relationship level. Through an in-depth case study of the Toyota Motor Corporation, we illustrate how buying firms can simultaneously achieve short-term and long-term benefits with their long-standing suppliers. Taking two inherently different activities as a starting point—mass production with its focus on exploitation and product development with its focus on exploration—we show that the deliberate use of ambiguity and explicitness can function as a countervailing mechanism against overemphasizing either exploration or exploitation. We also show that structural separation and structural integration are two organizational systems that can be used by buying firms to help suppliers realize ambidexterity in their operations. Finally, we argue that “requisite security” can help to motivate suppliers to address the paradoxical tensions deliberately created by buying firms.

    The purpose of this study is to examine practical difficulties of modularization of the European automotive industry. Chapter 2 presents realities and actual effects of modularization of the automotive industry. In this chapter, I present the background of modularization in European OEM, for example, DC and VW, and the specific endeavor for modularization at MCC Hambach. In the end of this chapter, I present a hypothesis that, in fact, it is likely that the modularization of European automotive industry is not match for the Japanese cooperative OEM-supplier relationship, although the original intent of modularization of European automotive industry is to introduce the Japanese cooperative OEM-supplier relationship to their own industry. Chapter 3 presents the underlying assumptions of this study. These assumptions are based upon Wenger [1998] which attempts to apply the theory of situated learning to organizations. In this chapter, I state the necessity of approaching work practices in terms of the "KAIZEN" activities. Chapter 4 presents a case of factory-A implementing the module manufacturing system in Europe. In this chapter, I pay attention to the way of manufacturing activities, price contracts, meetings and "KAIZEN" activities. OEM-tire 1 supplier collaboration is necessary in these activities. I also state some problems arising in practice. In chapter 5, I discuss the OEM-supplier relationship in detail, intending to compare and contrast the European way with the Japanese way, especially, that of Toyota. In this chapter, I present the results of our survey showing that factory-A takes different ways from the Japanese in terms of the OEM-supplier contract and the leadership of an OEM to its suppliers. Finally, presenting the problems of the European way of transactions and contracts that I have specified, I state the necessity to keep know-how of technology and cost of automotive parts, and then state a future direction of this study.

    2023年度は,初年度として国内・国際調査を実施するとともに,国際学会での報告も実施した。
    国際調査としては,5月にトヨタUKのエンジン工場と車両工場で実態調査を実施した。ここでは三本柱活動が海外子会社現場マネジメントの基礎を構築し,それがより高いレベルのイノベーションの実施に役立っていることが確認できた。9月にはドイツ,シュトットガルトでメルセデスベンツを対象とした実態調査を展開した。ここでは,自動車産業のデジタル化・ソフトウェア化の実態を最先端のドイツ企業を対象として調査することで日本企業の今後の課題を導き出すことを目的としていた。この結果,世界10カ国にソフトウェア開発のブランチオフィスを構え,世界の技術・顧客動向をモニターしているドイツ企業と比べた日本企業の対応の遅れが明確となった。
    日本国内では,トヨタのグローバルでの知識移転のベースとしての三本柱活動を構築した上郷工場での実態調査,さらにはこれと関わるトヨタOBに対するインタビュー調査を展開した。上郷工場の部長クラスから現場リーダーである工長クラス,さらには現場作業の経験者などを含めて計16人に対するインタビューを展開した。
    研究成果の出版という点においては, Operational foundation for TPS implementation: Toyota’s Three Pillar activityと題する論文がAcademy of Management Meeting, 2023で報告がなされている。この論文は,世界最大の経営関係の学会である当学会のオペレーション&サプライチェーン・マネジメント部門でBest paper award のrunner upへと選出されている。

    研究計画に基づき、平成22年度は国内の自動車産業集積の追加的現状調査を行うとともに、対比のため海外の自動車産業および自動車部品産業についても調査を行った。
    (1)国内自動車産業集積についての追加的現状調査
    本年度の国内調査は、昨年に引き続き、地域における企業間でのネットワーク関係を中心に、どのような協同が行われ、その基盤となる関係性がどのように築かれ、維持されているかに焦点にあて実施した。具体的には、中京地区(トヨタ、トヨタ自動織機、アイシン、アドヴィックス等)、九州地区(トヨタ九州)でヒアリングを行った。
    (2)海外自動車産業集積についての現状調査
    海外調査としては、(1)中国・天津市の自動車産業集積について、天津経済開発区において産業集積政策に関するインタビューを行なうとともに、天津一汽豊田、天津志誠模具他で地域内企業との連携についてヒアリングを行なうとともに、(2)英国・SMMT Industry ForumおよびOne Northeastを対象に自動車産業を中心とした地域活性化策について、また、Toyota UK、日産UK、デンソーUK等を対象に地域企業とのネットワーク形成について、ヒアリングを行った。
    これらの成果は、学会報告、雑誌論文で発表している。

    Our research members published 1 book in 2005 and 23 academic papers within three-year project period 2002-2005. To publish these academic products, our research members carried out intensively first hand survey visits to world automobile and auto-parts makers. More than hundred company visits and interviews are fulfilled by our research members in following countries ; USA, UK, France, Germany, Austria, Hungary, Holland, Czech, Slovak, Main land of China, and Japan. The companies that we visited are Toyota, Nissan, MMC, and other car manufacturers and Denso, Aisin, Calsonic, Yazaki, NOK, and other parts suppliers.
    We have collected published data and statistics as well concerning Japanese and world automobile makers and suppliers, so that our research members could contribute papers to business magazines such as "Gekkan Jidosha Buhin "(Monthly Auto-Parts Industry) and others in addition to academic papers mentioned above.
    The study areas of our works are as follows :
    1)International comparative study about global management system and its performance in American, European and Japanese car manufacturers.
    2)Empirical study on Japanese automobile makers with special focus on their QCD management system and product development system ;
    3)Empirical study on Japanese first tier suppliers which are supporting the excellent performance of Japanese automobile makers with special focus on their management level in international comparison and on their second and third tier suppliers ;
    4)Empirical study on the world-wide diffusion of Japanese style production system, especially on the transfer of Japanese production system to oversea transplants, its introduction to foreign local makers and the reaction of local societies toward the Japanese system.
